The Challenge

ComfortAir Heating & Cooling (name changed for confidentiality) was a capable HVAC contractor operating across the Greater Toronto Area with 5 trucks, 9 technicians, and $1.8M in annual revenue. They had strong technical skills and decent word-of-mouth reputation. But when it came to digital marketing, they were essentially invisible. Their website was a five-page template built in 2019, ranking on page 3 or lower for every meaningful HVAC keyword in their service area. Google My Business profiles existed for only two of their 12 target cities. They were spending $1,200/month on Google Ads with no conversion tracking, no landing pages, and no idea what their cost per lead was.

The owners knew digital marketing was where their growth would come from — they just had no framework for executing it. Every attempt had been reactive and piecemeal: a one-off SEO audit here, a burst of Facebook posts there, an ad agency that burned through $8,000 with zero attributable leads. The Solution

Through my digital marketing division, HVAC.Agency (hvacagency.ca), we built and executed a comprehensive digital strategy across SEO, paid advertising, and local search presence. The engagement was structured as a 12-month retainer with clear monthly KPIs.

Local SEO Foundation:We rebuilt the website from the ground up — 12 dedicated service-area pages (one per target city), each optimized for location-specific keywords (“furnace repair Mississauga,” “AC installation Oakville,” etc.). Each page included unique local content, schema markup, embedded Google Maps, city-specific testimonials, and internal linking to service pages and blog content. We claimed, verified, and optimized Google My Business profiles for all 12 cities, ensuring consistent NAP (name, address, phone) data, accurate service categories, and weekly Google Posts. We implemented a review generation system that prompted every completed service call for a Google review via SMS, building volume and recency simultaneously.

Paid Advertising:We restructured the Google Ads account around a single principle: every dollar must be trackable to a phone call or form submission. Campaigns were organized into three tiers — emergency keywords (“furnace repair near me,” “emergency HVAC”), service keywords (“AC installation,” “duct cleaning”), and brand-defense keywords (competitor names, the company’s own brand). We built dedicated landing pages for each ad group with click-to-call buttons, trust signals (Google rating, years in business, warranty badges), and urgency elements. Monthly ad spend was optimized from $1,200 to $4,500, with the increase funded entirely by verified lead volume from the first two months.

Content & Authority Building:We launched a blog publishing two articles per month targeting long-tail HVAC questions (“Why is my furnace making a banging noise?” “How often should I replace my AC filter?”). Each article was optimized for featured snippets and included internal links to service-area pages. We built 40+ local citations on directories like HomeStars, Yelp, and BBB, and secured 8 guest posts on home improvement and real estate blogs in the GTA.

The Results

The transformation was both rapid and sustained. Within 3 months, the company appeared in the Google local 3-pack for HVAC keywords in 5 of 12 target cities. By month 6, all 12 cities had local 3-pack visibility for primary keywords, and organic traffic reached 4,200 monthly visitors (up from approximately 200). By month 12, monthly qualified leads had tripled: from an average of 45 per month to 135+. The cost per lead across all paid channels averaged $38, giving them a 6.8:1 ROAS based on their average service ticket of $1,800.

The review generation system produced 340+ new Google reviews in 12 months, pushing their average rating to 4.8 stars. Website conversion rate (visitor to lead) reached 8.2%, nearly double the HVAC industry average of 4.5%. Most importantly, the company was no longer reliant on any single lead source: 42% of leads came from organic search, 35% from paid ads, 18% from Google My Business, and 5% from referrals — creating a diversified, resilient pipeline. Revenue grew from $1.8M to $3.1M (a 72% increase), and the company added two additional service trucks to handle the demand.
